The situation
A private-equity-backed education business was doing seven figures with a single founder-closer running every deal. Demand was there; the bottleneck was the founder. Every attempt to hire had failed — the last three closers had churned inside 90 days.
What we did
We ran a three-phase engagement over 18 months:
Phase 1 — Diagnose
- Audited 40 recorded sales calls
- Mapped the founder's actual sales process (which had never been written down)
- Interviewed the three churned closers to identify the real reason for churn (it was ramp, not talent)
Phase 2 — Systematize
- Wrote a sales playbook covering discovery, offer presentation, and the top 12 objections
- Built a 30-60-90 ramp plan with weekly milestones and pass/fail gates
- Designed a compensation structure that made ramp survivable and full production well-rewarded
Phase 3 — Hire and scale
- Trained the founder on the interview process (Loom review, structured mock call, culture-fit interview)
- Coached the first two hires through their first 60 days
- Handed off ongoing coaching to an internal sales lead we helped promote
The outcome
The team is now 20 seats and growing. Ramp time dropped from "never" to a reliable 45 days to full quota. The founder now runs one sales call a week — by choice.
Why it worked
Nothing we did was novel. What worked was writing down what the founder already knew, then removing the founder from the parts of the process that could be run by someone else. Most sales-team scale-ups fail because the founder never gets uninstalled from the delivery.
